Recruiting is the easy part. Keeping a team producing after month three is what separates a real team from a list of names on a WhatsApp group.

Plenty of agents in this market have recruited twenty people. Very few have twenty people still producing a year later. The gap between those two things is the whole job, and it is not about charisma.
The most common recruiting mistake is signing people who are excited but broke. Enthusiasm does not survive month three with no income. Before you bring someone in, ask what their financial runway is. If they cannot cover three to six months of living costs, you are recruiting someone who will leave — and taking their time and yours with them.

It feels counterintuitive to talk a prospect out of joining. It is the single highest-return thing a team leader does, because the alternative is churn, and churn is expensive in reputation as well as time.
Every new negotiator hits the same wall. They have done the work, they have viewings, nothing has completed, and money has not arrived. This is structural — commission pays on completion — but it feels like personal failure.
A team leader's actual job at month three is to make the pipeline visible. Show them what they have built and when it will pay. People do not quit because there is no money; they quit because they cannot see that money is coming.
If you are leading a team and cannot show each member their own pipeline on demand, you are not managing a team — you are hoping.

What to actually train on, in order of return: how to price an area accurately, how to run an owner appointment, how to handle the financing conversation, and how to close. Most teams over-invest in motivation and under-invest in pricing — which is backwards, because an agent who prices badly loses listings silently and never learns why.
Your team will constantly have the listing without the buyer, or the buyer without the listing. If splitting a deal internally requires negotiation every time, deals die and people hoard. Full internal co-broking has to be the default, stated up front, and enforced by you the first time someone tries to work around it.
The compounding effect is significant: a team of ten with frictionless co-broking closes materially more than ten individuals with the same skills.
A team that only does residential subsale is exposed to one cycle. Note what is missing from that list: closed deals. Closings are the output. If you manage the four inputs above, closings follow. If you manage closings, you get pressure without direction.
You cannot lead a team credibly if you have stopped selling. Your members will price a road you have never walked and ask you to sanity-check it, and if your last transaction was three years ago you will guess. I still transact landed property personally every year for exactly this reason.
